The constraint

A 12,000 pcs promotional tote for a trade fair: one size, one print, four print colours, and a show date that could not move. Four colours could not become four separate material orders.

What we did

Ran all four colours on the stocked canvas, so no colour carried a material lead time, and split them at 3,000 pcs each under the 3,000 pcs order minimum. One sample round of about 7 working days fixed the print position and the handle length, then 12,000 pcs in about 25 days, packed flat 100 per carton, 120 cartons. 30% deposit and 70% balance before shipment, EXW, freight quoted separately.
